Driving marketplace growth with Shopify + Amazon integration

A mid-sized German electronics retailer with pan-European ambitions was constrained by operational inefficiencies. Outdated syncs between Shopify, Amazon, and ERP caused overselling, cancellations, and customer frustration. Seller performance was flagged, and leadership feared losing Buy Box eligibility — a revenue-critical KPI.

At a glance

  • Client: Mid-sized electronics retailer based in Germany, with a growing footprint across Europe.
  • Platforms: Shopify Plus and Amazon FBM/FBA.
  • Pain points: Inventory mismatches, overselling, and poor Buy Box performance.

How the client found us

The client initially discovered GetDevDone through a referral from a marketing agency partner we had previously supported on a Shopify migration. At that time, they were evaluating vendors for a critical Amazon integration project. What stood out for them was our commerce-specific expertise and our structured delivery model (Growth Architecture Center), which went beyond “just building APIs” and focused on long-term resilience and governance.

The challenge: growth held back by inefficiencies

The retailer faced issues common to growing European brands:

  • Overselling & cancellations — 12% of Amazon orders were being canceled due to outdated stock sync between Shopify, ERP, and Amazon. Negative reviews piled up, hurting seller scores.
  • Reputation risk — Amazon flagged their seller performance, and losing Buy Box eligibility was a looming threat.
  • Operational inefficiency — employees spent 15–20 hours per week manually reconciling Shopify and Amazon stock.
  • Limited visibility — leadership could not forecast demand reliably, leading to overstock in slow movers and shortages in best-sellers.

Design

The CEO highlighted in early conversations: “We don’t just need someone to fix an API — we need a partner who understands what these problems mean for our margin, our reputation, and our ability to scale.”

Technology solution

Every engagement began with structured discovery led by our Growth Architecture Center (GAC) — commerce strategists, CX researchers, solution architects, data analysts, and compliance experts.

The GAC conducted:

  • Stakeholder interviews with IT, operations, and marketplace managers.
  • Journey mapping of the Amazon fulfillment process from customer click → ERP → warehouse.
  • Risk analysis around API latency, GDPR compliance, and audit readiness.

Delivered solution

  • Centralized inventory orchestration using Linnworks to synchronize stock across Shopify Plus, Amazon FBM/FBA, and ERP (SAP Business One). Updates for fast-moving SKUs pushed every 2 minutes.
  • Data integration pipeline with Fivetran → Snowflake to unify sales, stock, and forecast data.
  • Predictive demand forecasting with AWS Forecast + Prophet ML, providing SKU-level projections.
  • Dynamic repricing via Feedvisor, ensuring Amazon competitiveness while safeguarding margins.
  • Security & compliance layer: Datadog monitoring, Cloudflare WAF for API endpoints, GDPR audit logging.

Tech stack

  • Commerce: Shopify Plus
  • Marketplace: Amazon FBM/FBA
  • ERP: SAP Business One
  • Middleware: Linnworks
  • Data & warehouse: Fivetran + Snowflake
  • AI/Forecasting: AWS Forecast, Prophet (Python ML)
  • Repricing: Feedvisor
  • Monitoring & security: Datadog, Cloudflare WAF
  • Compliance: PCI DSS v4.0, GDPR

Business impact

  • Amazon cancellation rate reduced from 12% → 2% in one quarter.
  • Buy Box win rate improved by 18%, boosting marketplace visibility and sales.
  • Stockouts reduced by 40%, improving customer satisfaction.
  • Operational efficiency: saved ~15–20 staff hours weekly with automated reconciliation.
  • Leadership gained transparency — Snowflake dashboards now provide executives with predictive visibility across Shopify and Amazon.

Design

The COO commented after launch: “We now have full trust in our stock data. Before, we were firefighting every week. Now, I can see in one dashboard how inventory, sales, and forecasting align — and plan ahead instead of cleaning up.”

Why collaboration mattered

What the client valued most was not just the technology but how the collaboration was run:

  • Transparency: weekly review cycles with business + IT leaders.
  • Audit readiness: compliance evidence packs prepared for both GDPR and PCI DSS.
  • Knowledge transfer: operational staff trained to manage reconciliations and dashboards without reliance on developers.
  • Scalability: GAC showed a roadmap for future growth (expansion into Zalando and Walmart marketplaces).

This gave executives confidence that GetDevDone wasn’t only fixing today’s pain — but building infrastructure for long-term competitiveness.

Future growth roadmap

The client is now piloting digital twins for inventory optimization, simulating seasonal demand and logistics disruptions before they occur. Expansion into Walmart Marketplace and Zalando is planned under the same governance framework.
